  1. Step 1

    Decide which conversation earns money

    For most B2B, it's the first reply from a named buyer. For ecommerce, it's the pre-purchase question about fit or delivery. Pick one and instrument it before spreading across surfaces.

    Answer in public where the question was asked

    Replies in forums, communities and comment threads keep working after you post them, and increasingly get quoted by AI assistants. A private DM ends when the conversation ends.

    Reply within an hour during working hours

    Response speed is the single biggest determinant of whether a conversation converts. An hour is the practical target for a small team; a day is where most enquiries go cold.

    Keep a log of the questions you're asked

    Every repeated question becomes a page, an FAQ entry or a change to the product. This is how conversational work compounds instead of staying manual forever.

    Make yourself quotable to assistants

    Increasingly the first conversation happens with ChatGPT or Perplexity, not with you. Pages that answer one question in the first 50 words with real numbers are what get pulled into that conversation.

The trade-off is obvious: conversations don't scale linearly. The answer isn't to automate the conversation, it's to publish the answers so fewer people need to have the same one with you.

Conversational growth is usually the right first strategy under about 1,000 monthly visitors, simply because there isn't enough traffic for optimisation or paid channels to give a readable signal.

Chatbots are a small part of this and frequently the worst part. A bot that blocks access to a human on a considered purchase reliably loses more than it saves.

No. Live chat is one surface. The strategy is treating two-way exchanges as the main growth channel, which includes outreach, community answers and email threads.

Does it work for ecommerce?

For considered or high-value items, yes — pre-purchase questions about fit, sizing and delivery convert well. For low-price impulse items, the economics rarely justify it.

How do I know it's working?

Track conversations started, reply rate, and conversations that became customers. If reply rate is under about 5%, the message is wrong, not the channel.
