A first marketing hire should own one or two channels end-to-end (typically content/SEO or outbound/lifecycle), not 'marketing' broadly — generalist first hires without a defined channel tend to spread thin and produce unclear results within the first two quarters. The steps, in order.

Identify which channel already shows early signal
Look at where your last 10–20 customers actually came from. Hire to double down on that channel rather than to start a new one from zero — a first hire without an existing signal to build on takes far longer to show results.

Write a scope that names two things, not ten
'Own SEO content and email lifecycle' is hireable and measurable. 'Own marketing' invites a generalist who can't be evaluated against anything specific after three months.

Set a 90-day output target, not just a hiring brief
Define what 'good' looks like by day 90 in concrete terms: 10 published pages, 300 outbound sequences sent, or a 5-point activation-rate improvement. Without this, it's hard to tell in month four whether the hire is working.

Give them a small independent budget
£300–£1,000 a month for tools or a small ad test lets a first hire move without founder approval on every purchase, which is usually a bigger drag on early output than the budget size itself.

Review against the channel's realistic timeline, not a general one
SEO content needs 8–12 weeks to show traffic; outbound shows signal in 2–4 weeks. Judge the hire against the timeline of the channel they own, not an arbitrary 30/60/90 template built for a different job.

The most common early-marketing-hire mistake is hiring a generalist to 'figure out marketing' without first identifying which channel the business's own traction data points to. A specialist hired into a channel that's already showing early signal reaches a measurable result far faster than a generalist starting a company's marketing from a blank page.
Titles like 'Head of Growth' or 'VP Marketing' at the first hire stage often promise strategic scope the person can't yet execute alone. A narrower title and job description (Content Marketer, Outbound Lead) usually attracts someone whose skills match what a one-person function can actually deliver.

Should the first marketing hire be a generalist or a specialist?
A specialist in whichever channel already shows traction, in most cases. Generalists are useful once there are two or three people to coordinate across channels, but as a first hire they lack the depth to execute any one channel well and lack a second person to compare results against.
Should I hire full-time or start with a freelancer?
A freelancer or fractional specialist for 3–6 months is a reasonable way to test which channel deserves a full-time hire, especially under £2,000–£4,000 a month, before committing to a salary and the management overhead of a full-time role.
What's a realistic first 90 days for a marketing hire?
Weeks 1–2 for onboarding and auditing what already works; weeks 3–8 for building out the owned channel's core assets (pages, sequences, campaigns); weeks 9–12 for the first measurable result and a plan for scaling whichever part worked.
